Consulting

Sharper bets for companies building machines that move and think.

More than a decade of strategy across a dozen countries, applied to one question: where to play and how to win as software and AI reshape physical products.

Manu Menon speaking in front of a slide on connected vehicles

Where I apply the thinking

Four domains where I've built, advised and written.

01

Automotive & mobility

Software-defined vehicles, connected vehicles and tyres, EVs. Six years building connected-mobility business at Bosch.

  • Which parts of the vehicle stack should we own, buy or partner for?
  • How do software and data business models change our P&L?
  • Where does value shift between OEMs, Tier-1s and chipmakers?

02

Manufacturing & robotics

Humanoids, physical AI and GenAI on the factory floor.

  • Is there a real market for humanoids here, and when does it arrive?
  • Which components and capabilities create defensible value?
  • Where does GenAI pay back first in operations?

03

High-tech

AI and IoT products, semiconductors and compute. Took an AI-driven IoT product from zero to one.

  • How do we turn connected products into recurring revenue?
  • Where should we play in the chip and compute value chain?
  • Build the platform, or partner with one?

04

Energy & materials

Electrification, field services and industrial materials. Strategy at Schneider Electric across 20+ Asia-Pacific markets; fuel cells at Bosch.

  • How do utility and energy business models change as the grid goes digital?
  • Which services scale across markets, and which stay local?
  • Where do new materials open a new business?

How I engage

Three formats, depending on the depth of the question.

Expert calls

Best for: one specific question that needs an outside view, fast.

You get: a structured problem-solving session and a short written follow-up.

Format: a focused session, remote.

Start with a 15-minute call →

Strategy projects

Best for: a big question that needs real analysis behind the answer.

You get: market and competitor analysis, clear options and a recommendation.

Format: scoped together around the question.

Strategy workshops

Best for: leadership teams aligning on a big decision.

You get: a shared view, agreed next steps and clear owners.

Format: half-day to two days, in person or remote.

How I work

  1. 1

    Frame the real question

We agree the real question first. It is rarely the one you bring.

  2. 2

    Map the value chain

Who makes money where, how that is shifting, and where you can win.

  3. 3

    Make the call

A clear recommendation with trade-offs, not a menu of options.

  4. 4

    Hand it over

Next steps your team can own, so the work keeps moving after I leave.

Core experience

More than a decade inside industry, before going independent.

Bosch · 2021–2023

A software business inside a hardware company

0 → 1AI-driven IoT mobility product

3regions with P&L: EU, US, Japan

Q. Can a hardware company build and sell software?

→ Built the product and the P&L, and won key AIoT customers in Europe.

Bosch · 2018–2020, 2023–2024

Placing future bets for a digital business

€3.5B+business supported

4bets: IoT, AI, EVs, fuel cells

Q. Where should the division place its next bets?

→ Led market and competitive intelligence, then drove growth and change as head of strategy.

Schneider Electric · 2016–2017

Transforming a field-service business

€500M+business

20+Asia-Pacific markets benchmarked

Q. How does a regional service business become lean?

→ Benchmarked the region and led the shift to a lean operating model.

Client work

Independent consulting, anonymised. Composites of real work; numbers are rounded.

New product introduction · Advanced materials

Launching a new adsorbent material

5end markets screened, from chip fabs to home appliances

Q. Where should a new material launch first, and how should it enter?

→ Ranked end markets on pain, price headroom and qualification time. Launch where its edge is easiest to prove, then expand.

Scaling · ADAS

Scaling radar for the next ADAS wave

1 → 5radars per car as Level 2+ driving spreads

Q. How does a radar business scale as cars move to zonal architectures?

→ Plan capacity and the roadmap around corner-radar volume, and keep the sensor ready for central compute.

New entrant · E-mobility

Entering the e-bike market as a newcomer

~5Me-bikes sold a year in Europe

Q. Can a newcomer win in a crowded, cyclical market?

→ Enter through one defensible segment, and partner for distribution rather than build a brand from scratch.

Where to play · SDV

Where to play when the car gets a brain

€2B+hardware business at stake

3options modelled

Q. Build a software layer without cannibalising hardware?

→ Own the seam between the vehicle brain and its actuators. Sell the software separately and earn over the vehicle's life.

Capability shift · GCC

Re-mandating an engineering centre in India

1,500+engineers in the centre

~€40Mplatform moved as a lighthouse

Q. What should the centre own next, and how does it earn that mandate?

→ Move one end-to-end platform, measured on headquarters' outcomes. Price on outcomes, not headcount.

FAQ

Questions leaders ask first

Who do you work with?

Companies that build physical things: automotive makers and suppliers, industrial and manufacturing groups, high-tech and semiconductor firms, energy companies, and the global capability centres that serve them. I also advise consulting firms and investors who need an industry insider's view, often through expert calls.

What is physical AI, and why does it change strategy?

Physical AI is AI that senses, decides and acts in the real world, through cars, robots and machines. Value moves from hardware to software, data and the interfaces between them, so every company has to decide which layers to own, buy or partner for.

How does an engagement start?

With a 15-minute call about your question. If there is a fit, we agree the real question, the scope and the format in writing: an expert call, a strategy project or a workshop.

Do you work with global capability centres?

Yes. A recurring question is how a centre in India moves from delivering capacity to owning outcomes, the shift I call GCC 4.0.

Can you name your clients?

No. Client work stays confidential. The case studies on this page are anonymised composites of real work.
